Assumption and Unknown Identification is the deliberate practice of surfacing the beliefs a team is implicitly relying on without confirmed evidence, alongside the specific gaps in knowledge that remain unresolved, making both explicit and visible so they can be examined, tested, or tracked rather than left unexamined beneath the surface of ongoing work. It addresses a particular source of project exposure that risk source identification alone can miss, since an unexamined assumption is not always recognized as a risk in itself until it is deliberately brought into view and questioned.

An assumption is something the team currently treats as true, often without deliberate verification, in order to proceed with planning or execution, such as believing a particular technical approach will scale adequately or that a stakeholder's stated priority will remain stable.

Unknowns

An unknown is a gap in current knowledge that the team is aware of but has not yet resolved, such as not knowing precisely how a third-party system will behave under real conditions, distinct from an assumption in that no belief has been substituted for the missing information.

Why the Distinction Matters

Assumptions carry the specific risk of being wrong while being treated as settled fact, whereas unknowns carry the risk of remaining unaddressed simply because their unresolved status has not been made sufficiently visible; identifying each separately allows each to be handled with an approach suited to its particular nature.

Reviewing Decisions for Hidden Assumptions

Examining a decision already made and asking what would need to be true for that decision to have been correct often reveals assumptions that were never explicitly stated at the time the decision was originally made.

Encouraging Open Acknowledgment of Uncertainty

Creating an environment where team members feel comfortable stating "we don't actually know this" supports more thorough unknown identification than a culture where uncertainty is implicitly discouraged from being voiced.
